"The ad is getting views but nobody is buying" is the most common complaint in paid social, and the most commonly misdiagnosed. Teams reshoot, change audiences, raise budgets or blame the algorithm, when the actual problem sits at one specific point the data already shows. The fix is to diagnose in order.
The conversion chain
Every conversion from a video ad passes through six steps. A weak ad is one where a link in this chain is broken:
| Step | What has to happen | Metric that shows it |
|---|---|---|
| 1. Stop | The viewer pauses on the ad | Hook rate (3s plays ÷ impressions) |
| 2. Stay | They keep watching past the opening | Hold rate, retention curve |
| 3. Understand | They get what is being sold, even muted | Drop-off where the message lands |
| 4. Want | They believe it and want it | Engagement, comments, saves |
| 5. Click | They act on the call to action | Link CTR |
| 6. Buy | The landing page and offer close the sale | Conversion rate, CPA |
Start at the top and stop at the first broken link. Fixing step 6 when step 1 is broken changes nothing.
Diagnose by symptom
Symptom 1: low hook rate
Diagnosis: the opening is not stopping the right people. Fix: replace the first two or three seconds: lead with the result or the problem, call out the viewer, make the first line of text readable, and start with movement. Compare your number with the hook rate benchmark for your industry.
Symptom 2: good hook rate, poor hold
Diagnosis: the body breaks the promise the opening made, or pacing drags. Fix: find the second where the retention curve drops and change what happens there: cut the logo sting, move proof earlier, tighten long shots, add B-roll to talking heads.
Symptom 3: people watch, but CTR is low
Diagnosis: the ad entertains but doesn't sell. Viewers don't know what to do, why now, or why this product. Fix: state the offer clearly, show the product in use, add a specific call to action with a reason to act now, and make sure it is on screen before most viewers have left.
Symptom 4: good CTR, poor conversion rate
Diagnosis: the problem is usually after the ad: the landing page doesn't match the ad's promise, loads slowly, buries the offer, or the price surprises people. It can also mean the ad attracts the wrong audience with curiosity-bait. Fix: match the landing page headline and visuals to the ad; check mobile speed; test the offer.
Symptom 5: it used to work and now it doesn't
Diagnosis: fatigue. Hook rate and CTR decline as frequency rises. Fix: new hooks on the same body first; then a new angle. See creative fatigue: signs and fixes.
The silent killers to check on every ad
- 1Sound-off. Most feeds start muted. If the message lives in the voiceover with nothing written on screen, many viewers never hear it.
- 2Text under the buttons. Captions, prices and offers placed where the app's caption, username or button rail sits are invisible. Check with the Safe Zone Checker.
- 3No clear product in the first five seconds. Viewers who can't tell what is being sold leave before the reveal.
- 4The wrong audience fit. A message aimed at an expert buyer shown to beginners (or the reverse) reads as irrelevant, whatever the production quality.
- 5A late offer. If the discount or guarantee appears in the final seconds, only a small share of viewers ever see it.
Why UGC ads in particular stop converting
Creator content often wins attention because it feels native. It loses sales for predictable reasons:
- A long personal intro before the product appears.
- Authentic delivery but no structure: problem, proof and call to action are missing or out of order.
- Poor audio or lighting that undermines trust in the product.
- Captions burned in at the bottom of the frame, exactly where the platform's own caption sits.
Give creators a structure (hook, problem, demo, proof, offer, CTA) and check deliverables before paying the final milestone. Our UGC creator ad testing page shows how to vet them.
A ten-minute audit you can run today
| Check | How | Red flag |
|---|---|---|
| Hook rate | 3-second plays ÷ impressions vs your category | More than 5 points below benchmark |
| Hold rate | ThruPlays ÷ impressions; retention curve | A cliff right after the hook |
| Mute test | Watch the ad with sound off | You can't tell what is sold |
| Safe zones | Watch on a phone in the real app | Key text under buttons or captions |
| Product timing | Note when the product first appears | Later than five seconds |
| Offer timing | Note when the price or offer appears | After most viewers have left |
| CTR | Link CTR vs account average | Well below average with a healthy hook |
| Landing page | Open the ad's link on mobile | Different headline, slow load, offer missing |
| Frequency | Ad-level frequency trend | Rising while hook rate and CTR fall |
| Comments | Read the last 20 comments | The same objection repeated |
Fix before you reshoot
Most underperforming ads have a usable body and a fixable problem in a specific place. Before spending on new production:
- 1Swap the first three seconds for two or three alternative hooks.
- 2Move the strongest proof point earlier.
- 3Add or rewrite on-screen text for sound-off viewers and move it inside the safe zone.
- 4Shorten. Cut anything that doesn't move the viewer toward the offer.
- 5Bring the offer and CTA forward.
Frequently asked questions
Why are my Facebook video ads getting views but no sales?
Views without sales usually means the ad stops people but doesn't sell to them. Check whether viewers stay past the hook (hold rate), whether the offer appears before most have left, whether CTR is healthy, and whether the landing page matches the ad. Fix the first weak step in that chain.
Why is my CPA so high on Meta?
High CPA can come from weak creative (low hook rate or CTR), creative fatigue, a mismatch between ad and landing page, a weak offer, or an audience that doesn't fit. Check leading creative metrics first; if they are healthy, look at the landing page and offer.
Should I reshoot a video ad that isn't working?
Usually not first. Most underperforming ads can be fixed by replacing the opening, moving proof and the offer earlier, improving on-screen text and shortening the edit. Reshoot when the concept itself has failed across several hooks.
Why do TikTok ads get views but no conversions?
TikTok viewers scroll quickly and often watch without intent to buy. Make the product and offer clear early, use a direct call to action, check text against TikTok's safe zones, and make sure the landing page loads fast on mobile.
